Every Chief Data Officer conversation in 2026 starts the same way. The board has approved an AI roadmap, the platform contracts are signed, the first pilots are running. Then the questions arrive. Why does the copilot pull a different customer address than the CRM? Why does the agent quote a price the e-commerce engine just changed? Why does the dashboard show three different revenues for the same quarter?

The answer is always the same. The data is not ready for the AI. It is ready for whatever it was built for, ten years ago, by another team, with another goal. Each vendor sells a complete platform, but each one wins in a specific zone. MuleSoft owns Unlock and Distribute. Informatica owns Trust, backed by three Gartner Magic Quadrant Leader positions in 2025 and 2026 (Data and Analytics Governance Platforms, Augmented Data Quality Solutions, Master Data Management). The Salesforce ecosystem owns Activate. The real value lives in the intersections.

03 / The delivery line

Translated into delivery, the architecture is one line. Aggregate, Govern, Distribute, with Monitor running across the whole length.

Aggregate is MuleSoft. It connects CRM, ERP, e-commerce, legacy systems, and data lakes through API-led integration, events, and streaming, and feeds them into the trust layer.

Govern is Informatica plus the Salesforce ecosystem. Master Data Management consolidates the golden record with matching, survivorship, and stewardship. Data Certification adds quality checks, lineage, and audit on top.

Distribute is MuleSoft again. The certified record is pushed back as APIs, events, and streams to Agentforce, Marketing, AI copilots, analytics, and business apps. Same data, one source of truth, many consumers.

Monitor runs across the line: observability, data quality metrics, lineage, drift alerts. The Data Foundation is not a snapshot, it is a living surface.

05 / Workshop to MVP

From workshop to MVP in eight weeks

We work in a SAFe Agile cadence. One Program Increment, eight weeks, four steps. At the end of the PI, the MVP is in production.

    Align with leadership

    Two hours with the executive sponsor. We map the AI roadmap, the data estate, and the constraints onto the Unlock, Trust, Activate framework, and surface the bets that earn the next PI.

  2. 02

    Walk the work

    We sit with operations and walk the data the way it actually moves. Sources, consumers, owners, exceptions. The map that comes out of this is the basis for the joint design.

  3. 03

    Converge

    A joint design session pulls leadership and operations into the same room. We pick the highest-leverage MVP, lock the scope, and assign the deliverables.

  4. 04

    Pick the bet

    The PoC scope is signed off by the executive sponsor. The team starts the next morning. Eight weeks later the MVP is in production, not in a slide.
